Your media team wants to increase spend. Your China-based production partner proposes a fresh set of product scenes. Before approving both, ask whether the additional business contribution can cover the additional media, production and operating costs—not whether the account’s historical average return looks attractive.

ONCE proposes calculating the production budget the expansion can support, then comparing reuse, a focused pickup and a new creative concept. A forecast remains a forecast throughout this process.

Growth headroom is a signal, not a production purchase order

On November 2, 2026, Smartly announced Intelligence Pro for eligible customers, combining planning, benchmarks, headroom analysis and incrementality signals. Headroom Analysis is described as assessing opportunities for additional investment and diminishing returns. This establishes the vendor’s offering, not guaranteed campaign results or industry-wide adoption.

Google Meridian’s ROI, mROI and response-curve documentation, checked November 3, distinguishes historical average incremental returns from returns around a small increase in current spending. Response curves compare spend levels; extrapolation risk grows farther beyond historical spending.

These definitions do not make Meridian ROI interchangeable with platform-reported ROAS or net profit. A channel forecast also cannot establish that a particular new product scene will create a specified sales result.

Define the two plans being compared

Compare maintaining the current plan with a specific expansion over the same market, product scope and period. Count only the revenue difference expected from that change, not sales that would occur under either plan.

Retain the estimation method, assumptions, uncertainty and business conditions. If evidence is insufficient, label additional revenue as a hypothesis and consider a bounded test. Do not substitute historical average performance for the expansion forecast, or multiply a local marginal return across a very large budget increase.

Check stock, fulfillment capacity and promotional conditions too. Extra photography will not repair an expansion that cannot fulfill orders. A changed product mix also changes the contribution calculation.

ONCE’s incremental contribution worksheet

The following is ONCE’s simplified decision model, not an official Smartly or Google formula. It assumes one contribution rate for additional sales and a consistent currency, period and scope:

Additional contribution balance = m × ΔR − ΔM − ΔC − ΔO.

InputWhat belongs in it
ΔR: additional revenueThe estimated revenue difference versus maintaining the plan, with its evidence and uncertainty
m: pre-marketing contribution rateRevenue remaining after sales-variable product, fulfillment, payment and expected return costs; exclude costs deducted below
ΔM and ΔCAdditional media and the production work caused by this decision: development, shooting, post-production, rights and versions
ΔO: other additional costsOperating or implementation work not included elsewhere; reconcile items to prevent double counting

This is an incremental contribution balance, not company net profit. A past production payment that will not change with the decision is not a new expense. A rights renewal, extra language version or implementation task required by the expansion is different.

Calculate product groups separately where contribution rates differ. Any repeat-purchase assumption needs its own evidence and time horizon; future revenue is not current cash. Payment timing requires a separate cash schedule.

A worked example: media return alone misses the production bill

Assume an expansion for a home-appliance brand is forecast to add CNY 50,000 of revenue at a 40% pre-marketing contribution rate. Additional media costs CNY 15,000, production CNY 8,000 and other operations CNY 2,000. These are arithmetic assumptions, not ONCE prices, market benchmarks, client results or measured forecasts.

The balance is CNY 50,000 × 40% − 15,000 − 8,000 − 2,000 = −CNY 5,000. Additional revenue divided by additional media is about 3.33, but that ratio alone does not cover the whole expansion.

With these inputs, production can cost at most CNY 3,000 to keep the simplified additional balance at zero. Alternatively, holding costs and contribution rate fixed, the CNY 8,000 production plan requires at least CNY 62,500 of additional revenue to reach zero.

The CNY 3,000 ceiling is not an instruction to force CNY 8,000 of work into a lower fee. It identifies a mismatch in the plan. Change the scope, investigate usable existing material, reconsider media or test the revenue assumption first. Deduct any required contribution target when setting a stricter production ceiling.

Recalculate for each production option

Reuse the current assets

Check that existing material still fits the product, market, rights and format. Include selection, adaptation and delivery work where it is genuinely additional. An existing file does not make maintenance and review free.

Commission a focused pickup

Define the missing scene, product action or market version and how it will connect to existing footage. Buy the identified content gap rather than a generic number of new files.

Develop a new creative concept

A new story may perform differently, but that brings uncertainty. Do not treat the old creative’s response curve as guaranteed revenue while assuming the new concept will necessarily improve it. A defined development-and-test stage can inform the subsequent production decision.

Each option needs its own revenue and cost assumptions. Changing only the production fee while holding effectiveness identical may conceal the real choice. ONCE’s marketing guidance explores related measurement and creative-planning decisions.

Retain the decision and reconcile what happened

Keep the compared plans, revenue basis, contribution definition, quotes, approver and review date. Later, reconcile actual costs, business outcomes and whatever incremental impact can be estimated. Growth in total sales is not automatically the result of the pickup shoot; retain uncertainty rather than inventing a precise creative return.

For ONCE, this record can support ongoing content planning around actual growth tasks instead of simply delivering more clips each month. Margin improvement would require project evidence. Bring the media plan, reusable assets and specific communication gap to ONCE, then use the affordable scope to shape the brief.
